Why AI Projects Struggle to Get Approved
Before we talk about solutions, let's understand the problem. AI projects face approval challenges that other technology projects don't:
Uncertainty: Unlike a CRM implementation where the outcomes are well-understood, AI projects involve genuine uncertainty. Will it work with our data? How accurate will it be? Executives are being asked to invest in something with less predictable outcomes than they're used to.
Hype fatigue: Every vendor is selling AI. Every conference is about AI. Executives hear ambitious claims daily and have become sceptical, with good reason. Your internal proposal gets filtered through the same scepticism lens.
Hard-to-quantify benefits: Some AI benefits are easy to quantify (time savings, error reduction). Others are harder (better decision-making, faster response times, improved customer experience). If you can only present soft benefits, the business case feels weak.
Fear of failure: A failed AI project is visible. If the company invests $200,000 and it doesn't work, someone is accountable. This makes decision-makers cautious, especially in risk-averse Australian business culture.
Competing priorities: AI is rarely the only initiative seeking budget. It competes with infrastructure upgrades, market expansion, compliance projects, and everything else on the agenda.
Understanding these barriers helps you build a case that addresses them directly.
Building the Business Case
Start with the Problem, Not the Solution
The number one mistake is leading with "we should use AI to..." instead of "we have a problem that costs us $X per year."
Wrong approach: "I propose we implement an AI-powered document processing system using large language models and optical character recognition."
Right approach: "Our claims processing team spends $450,000 per year manually extracting data from documents. 70% of that work is repetitive and follows predictable patterns. We can reduce that cost by 60% within 12 months."
The second version doesn't mention AI until the executive asks "how?" And when they ask how, you have their attention.
Quantify the Current Cost
Every AI business case starts with a number: how much does the current problem cost? Be thorough:
Direct labour costs: Hours spent per week x hourly rate (fully loaded, including super, benefits, overhead). In Australia, a fully loaded cost per FTE in operations is typically $80,000-$120,000 per year.
Error costs: What do mistakes cost? Rework, customer complaints, refunds, regulatory penalties. Track these separately because they're often larger than people realise.
Delay costs: What's the cost of doing things slowly? Lost sales, late penalties, customer churn, missed opportunities. These are sometimes the biggest costs but the hardest to quantify.
Opportunity costs: What else could those people be doing? If your senior analysts spend 40% of their time on data compilation, that's 40% of their salary not being applied to high-value work.

For most Australian businesses, an AI project with an 18-month or shorter payback is approvable. Under 12 months is a strong case. Over 24 months is a hard sell.
The Presentation - What to Include
The One-Page Executive Summary
Most executives won't read a 20-page business case. Lead with a single page that covers:

- The solution: What you propose (one paragraph)
- The benefit: What it will save or generate (one number)
- The investment: What it will cost (one number)
- The payback: How quickly it pays for itself (one number)

Everything else is supporting detail for those who want to go deeper.
Address Risk Explicitly
Executives think about risk. If you don't address it, they'll assume you haven't thought about it.

Adoption risk: "We'll pilot with the most receptive team first and use their results to build support for broader rollout."
Regulatory risk: "Our approach includes compliance review at the design stage, not as an afterthought. We're building within [Privacy Act requirements / APRA guidelines / relevant regulation]."
Vendor risk: "We're using proven technology partners (Microsoft/OpenAI/Anthropic) and an experienced local AI consulting partner with references we can share."
Show Peer Examples
Executives are influenced by what their peers are doing. Include 2-3 examples of similar companies (in size, industry, or geography) that have successfully deployed AI for similar use cases.

You don't need exact matches. A logistics company that automated document processing is relevant to a financial services company doing the same thing, even though they're in different industries.

Handling Common Objections
"AI is just hype. Let's wait until it matures."
Response: "The technology is already mature enough for this specific use case. Companies in our industry are deploying similar solutions today. The question isn't whether AI is ready - it's whether we want to be early or catch up later. Our proposed approach manages risk through phased investment."
"We tried something like this and it didn't work."
Response: "I'd like to understand what happened and why. Most AI project failures are caused by wrong problem selection, poor data quality, or insufficient change management - not technology failure. Our proposed approach specifically addresses each of these through [describe how]."
"How do we know it will actually save that much?"
Response: "That's exactly what the proof of concept will validate. We've modelled conservatively - our projections assume 60% of the optimistic case. The PoC will give us real numbers based on our actual data before we commit significant budget."
"What about our people? Will this replace jobs?"
Response: "The goal is to remove the repetitive, manual work that's frustrating our team and redirect their time to higher-value activities. We're not proposing headcount reduction - we're proposing that existing staff do more meaningful work. In practice, this usually means the team handles more volume without growing, or takes on new responsibilities."
"Security and compliance concerns."
Response: "We've mapped the compliance requirements and our approach addresses them. Data stays within our [Azure tenant / Australian cloud region]. The system includes full audit trails. We'll involve our security and compliance teams from day one, not as an afterthought."
"We don't have the internal skills."
Response: "That's why we're proposing to work with an experienced partner for the initial project. Part of the engagement includes knowledge transfer so we build internal capability over time. We don't need AI expertise in-house to start - we need business process expertise, which we already have."
"The ROI isn't clear enough."
Response: "That's fair. Here's what I suggest: approve the proof of concept at $30,000. The PoC will produce concrete performance data using our real data. We'll update the ROI model with actual results rather than estimates. If the numbers don't justify proceeding, we stop."
Choosing Your Moment
Timing matters. The best time to propose an AI project is:
- Budget planning season: When new budget is being allocated, not when it's already committed
- After a pain event: When the problem you're solving has just caused visible pain (a compliance issue, a customer complaint, a missed deadline)
- When competitors move: When a competitor or peer company announces AI adoption
- When the CEO asks about AI: Board pressure creates executive receptivity
The worst time:
- During a restructure or leadership change
- When recent technology projects have failed
- When budget is frozen
- When the team is already overloaded
After the Approval
Getting the "yes" is just the beginning. Here's how to maintain executive support through delivery:
Regular updates: Brief, outcome-focused updates every 2 weeks. Not technical details - business progress. "The PoC processed 500 real invoices with 87% accuracy, exceeding our 80% target."
Transparent about problems: If things aren't going well, say so early. Executives hate surprises more than they hate problems. "We hit a data quality issue that will add 2 weeks to the timeline. Here's how we're addressing it."
Visible wins: Share early wins broadly. When the pilot team sees results, make sure the executive sponsor knows, and make sure the results are shared at the right leadership meetings.
Connect to their priorities: Frame progress in terms the executive cares about. If they care about customer satisfaction, show how AI is improving response times. If they care about cost, show the savings accumulating.
Building a Coalition
Don't rely on one executive. Build support across the leadership team:
- CFO: Owns the budget. Needs to see the ROI and the phased investment approach
- COO: Owns operations. Needs to see the process improvement and adoption plan
- CTO/CIO: Owns technology. Needs to see the architecture, security, and integration approach
- CHRO: Owns people. Needs to see the change management and training plan
- General counsel: Owns risk. Needs to see the compliance and governance approach
Each stakeholder has different concerns. Address them individually before presenting to the group. Nobody likes being surprised in a meeting.
