Red Flags When Hiring an AI Development Company

Hiring the wrong AI development company is expensive. Not just in direct costs, but in lost time, damaged internal confidence in AI, and the opportunity cost of a failed project. We've seen organisations set their AI programmes back by two years because of a bad vendor choice.

The good news is that most problems are visible early - if you know what to look for. Here are the red flags we've observed over years of working in the Australian AI market, both from competing against other vendors and from cleaning up after them.

Red Flags During the Sales Process

1. They Guarantee Specific Accuracy Before Seeing Your Data

This is the biggest red flag in AI vendor selection. If a company tells you they'll deliver 95% accuracy on your use case before they've assessed your data, they're either uninformed or dishonest.

AI performance depends on data quality, volume, consistency, and the complexity of the task. No responsible AI team can guarantee a specific number until they've evaluated these factors. What they can say is: "Based on similar projects, we'd expect accuracy in the 85-95% range, but we'll need to assess your data to confirm."

The difference between those two statements tells you everything about the vendor's integrity.

2. They Can't Show Production Examples

Demos are easy. Production systems are hard. A demo running on cleaned-up sample data in controlled conditions tells you almost nothing about how a system will perform with real data, real users, and real edge cases.

Ask for examples of AI systems they've built that are currently running in production. Ask how long they've been running. Ask what challenges came up post-deployment and how they were handled.

If every example is a "proof of concept we built for a client" with no follow-through to production, that's a problem. It suggests the company can build prototypes but hasn't solved the harder problem of production deployment.

3. They Focus on Technology, Not Your Problem

Listen to how they talk in initial meetings. Are they asking about your business problem, your process, your data, and your success criteria? Or are they talking about the latest model, their proprietary platform, or their technology stack?

Good AI development companies lead with questions about your problem. They want to understand what you're trying to achieve before they propose how to achieve it. Companies that lead with technology are often selling a solution looking for a problem.

4. They Propose a Solution Before Understanding Your Situation

Related to the above: if a company proposes a specific solution in the first meeting, before they've seen your data or deeply understood your requirements, be cautious. Either they're proposing a cookie-cutter solution they apply to every client, or they're telling you what you want to hear to win the deal.

A responsible first meeting should end with questions, not answers. The vendor should need time to think about your problem and come back with a considered approach.

5. The Sales Team Has No Technical Depth

Enterprise sales teams are normal and necessary. But in AI development, the gap between what's sold and what's delivered can be significant. If the people selling to you can't have a substantive conversation about how AI would work for your problem, that's a concern.

Insist on meeting at least one technical team member during the sales process. If the company is reluctant to involve their technical people early, ask yourself why.

6. They Won't Name the People Who'll Work on Your Project

"We'll assign the right team" is a non-answer. The quality of an AI engagement depends heavily on the specific people doing the work. Ask for names, backgrounds, and relevant experience.

If they can't (or won't) tell you who will work on your project, it usually means one of three things: the team isn't formed yet, the team is junior, or the specific people they'd assign aren't as impressive as the case studies they've shown you.

Red Flags in the Proposal

7. No Mention of Data Assessment

Any serious AI proposal should include an early phase dedicated to understanding and assessing your data. If the proposal jumps straight from requirements gathering to model development without a data assessment step, the team either hasn't thought through the project properly or is planning to discover data problems mid-build (at your expense).

Data work typically accounts for 60-80% of an AI project's effort. A proposal that doesn't reflect this reality is either naive or deliberately understating the work involved.

8. Fixed Price for Everything With No Discovery Phase

AI projects have genuine uncertainty. The right approach, the achievable accuracy, and the required effort all depend on factors that can only be determined by working with your actual data.

A responsible proposal structure is:

  • Fixed or capped price for discovery and proof of concept
  • Indicative range for production build, refined after discovery
  • Ongoing support quoted separately

A vendor who gives you a single fixed price for the entire project is either padding the price significantly to absorb risk or planning to cut scope when reality doesn't match the assumptions they made during the sales process.

9. Overly Complex Technical Language Without Business Context

Proposals should explain the technical approach in a way that business stakeholders can understand. If the proposal is full of jargon with no connection to your business problem, the vendor is either trying to impress you or doesn't know how to communicate with non-technical stakeholders.

Both are problems. AI projects require ongoing communication between technical and business teams. If that communication is difficult during the proposal stage, it will be worse during the project.

10. No Risk Section

Every AI project has risks. Data quality, model performance, integration complexity, change management, timeline. A proposal that doesn't identify and address risks is either dishonest or inexperienced.

Look for proposals that name specific risks and explain how they'll be managed. "Risk: data quality may be lower than expected. Mitigation: discovery phase includes data quality assessment, and we'll adjust the approach based on findings." That's honest and practical.

Red Flags During the Engagement

11. They Disappear Between Milestones

Communication should be regular and proactive. If you find yourself chasing the vendor for updates, that's a problem. Good AI development teams provide regular progress reports, surface issues early, and maintain a predictable communication rhythm.

Silence usually means trouble. Either the team is stuck on a problem they don't want to discuss, they're behind schedule, or your project isn't their priority.

12. They Can't Explain What the AI Is Doing

At any point during the project, you should be able to ask "what is the AI doing and why?" and get a clear answer. If the development team can't explain their approach in terms you understand, either they don't fully understand it themselves or they're not investing in the communication side of the engagement.

This matters for two reasons. First, you need to be able to explain the AI to your stakeholders. Second, unexplainable AI is harder to debug, maintain, and improve.

13. The PoC Was Great but Production Keeps Slipping

The gap between a proof of concept and a production system is where many AI projects die. A PoC runs on clean data in controlled conditions. Production means handling edge cases, bad data, high load, security requirements, and integration with messy real-world systems.

If the PoC went well but the production timeline keeps extending, it usually means the team underestimated (or didn't plan for) the production engineering work. This is particularly common with teams that are strong in data science but weak in software engineering.

14. They're Reluctant to Share Code or Documentation

You're paying for the work. You should have access to the code, the documentation, and the architecture decisions. If the vendor is protective about sharing these, it could mean:

  • The code quality is poor and they don't want you to see it
  • They're using proprietary frameworks to create lock-in
  • They're planning to reuse your project's components for other clients

Your contract should include clear IP provisions. If the vendor pushes back on code access, treat it as a significant red flag.

15. They Never Push Back

This one is counter-intuitive. A vendor who agrees with everything you say and never challenges your assumptions is not a good partner. They're a yes-machine.

Good AI development partners will tell you:

  • "That feature isn't worth the effort given the expected improvement"
  • "Your data doesn't support that use case yet"
  • "The timeline you're asking for isn't realistic"
  • "A simpler approach would achieve 90% of the outcome at half the cost"

Pushback from a knowledgeable partner saves you money and produces better outcomes. Agreement from a vendor who knows better costs you both.

How to Protect Yourself

Beyond watching for red flags, here are structural protections you can build into the engagement.

Phase-Gate Structure

Structure the engagement with clear decision points where you evaluate progress before committing to the next phase. A typical structure:

  1. Discovery and data assessment - Evaluate data, refine requirements, confirm feasibility. Go/no-go decision before proceeding.
  2. Proof of concept - Build a working prototype with real data. Evaluate against success criteria. Go/no-go decision.
  3. Production build - Full development, integration, and testing.
  4. Deployment and optimisation - Launch, monitor, and improve.

Each phase ends with a clear deliverable and a decision about whether to proceed. This limits your exposure if things go wrong.

Reference Checks

Call the vendor's references. Ask specific questions:

  • "Did the project deliver on the promises made during sales?"
  • "Were there surprises, and how were they handled?"
  • "How was communication when things went wrong?"
  • "Would you hire them again?"
  • "What's the system like in production?"

Contractual Protections

Ensure your contract includes:

  • Clear IP ownership provisions (you should own what you pay for)
  • Access to all source code and documentation
  • Defined exit terms (what happens if you want to change vendors mid-project)
  • Service level agreements for production systems
  • Data handling and confidentiality terms

Independent Review

If the engagement is large enough to warrant it, consider having an independent AI expert review the vendor's approach, architecture, and progress at key milestones. This costs money but can save you from expensive mistakes.

What Good Looks Like

  • They show you production systems they've built, with references you can verify

  • They explain technical decisions in business terms
  • They're honest about what AI can and can't do for your specific situation
  • They structure engagements with clear phase gates and decision points
  • They invest in knowledge transfer so you're not dependent on them forever
